Your Gym Isn’t Stuck Because of Leads

If your gym has been stuck at the same revenue number for a year or more, I already know what you think the problem is.

You think you need more leads.

You’re half right. More leads would help. But leads are a result. They’re a byproduct of doing the right things consistently. When a gym stops growing, it almost always comes down to one of two problems:

  1. You’re not consistently doing the work that creates leads.
  2. Something is capping your gym that you can’t see from the inside.


By the end of this post, you’ll know which one is keeping you stuck and how to fix it.


Problem 1: You’re Not Doing Enough of the Right Things

To most gym owners, every problem is a lead problem.

Revenue’s flat? Need more leads. Slow month? Need more leads. A wave of cancellations? Need more leads to fill the gap.

When someone tells me they have a leads problem, I always ask the same question first: “How many people did you talk to about your gym today?”

In the DMs, in person, by email. Anywhere.

The most common answer: zero.

That tells me more than any CRM or spreadsheet ever could.

Gym owners spend a ton of time thinking about their lead problem. They watch content, go to seminars, draw up plans and stay busy. But busy isn’t productive. If you need more leads, the most productive thing you can do is talk to more people about your gym.

And the activities that work aren’t a mystery:

  • Starting new conversations about your business every day.
  • Posting consistently to your stories and socials, then following up with the people who engage.
  • Running internal and external events that get new people in the building.
  • Following up with leads and running ads properly.


Picture two gym owners: One does all those things consistently and well. The other doesn’t. Which one has more leads?

Obviously the first. So the real question is: How much time are you setting aside to do those things, and are you taking it seriously?

It should be an hour every morning. Non-negotiable. It never gets moved, and it’s the first thing you do every day.

In that hour, you’re not thinking about marketing or watching videos about marketing. You know exactly what to do, and you sit down and do it. Make content one day and distribute it the next. Check in with members. Follow up with old leads. Start new conversations. 


How Jared Added $11,000 a Month

Jared, a Two-Brain client, had a gym that was flat for 10 straight months.

He wasn’t doing nothing. He was running bring-a-friend weeks and hosting events. But he was phoning it in and expecting magic. He’d get OK results and a couple of new people, then wonder why nothing changed.

Then he came to our Summit in June. He watched 18 gym owners receive our Millionaire Gym Owner award. Social proof after social proof after social proof. These owners were doing the same things he was doing. They were just doing them more seriously.

He started prescribing clients the packages that would actually get them results instead of the cheapest thing on the menu. He did the marketing activities. He had the conversations he needed to have to hit his lead-flow targets.

Then he posted that his gym had its best revenue month ever: an additional $11,000 in monthly revenue. He’s up almost 79% from that 10-month flat stretch.

Same gym. Same owner. Same activities.

More focus.

Problem 2: You Can’t Read the Label From Inside the Jar

Think about the clients in your gym. You give each one the same advice and the same effort. Yet some get better results. Why?

The ones who win take it seriously. They’re coachable, and they let you hold them accountable.

That’s the effort problem, and you now have the tools to fix it.

The second problem is trickier: the stuff you don’t know. The changes that could transform your business if you just made them.

You can’t read the label from inside the jar. When you’re wrapped up in your business every day, it’s hard to step back and ask, “Does the way we do this still make sense?”

Some of you have been open 10 or 15 years. Your service menu got built over time through different trends and practices, a bit hodgepodged together without a bigger strategic vision. That’s normal. It happens in almost every business.

But what works today is different from what worked 10 years ago. And most owners have never asked: “Is what we’re selling, and how we’re selling it, still aligned with what the market wants?”


How Charlie Found a Path to Triple His Revenue

Charlie owns a gym in the U.K. He was struggling to sell £100 memberships and hadn’t raised his rates in three years.

Why? He was comparing himself to every other gym in his area. They all charged about £100 for unlimited training. Nothing set his offer apart.

So we worked together to clean up his positioning. Instead of selling access to coached classes, Charlie now runs a serious coaching gym. His memberships are paired with personal training and higher-touch services, so he and his staff can own each client’s outcome. We also changed his messaging on his website and in his sales consultations.

On the very next sale, the client picked an option three times the price of what Charlie normally sold on the front end.

The £100 option was still on the page (Charlie was scared to remove it). But he explained the value of the premium option so clearly that the client chose it on their own because it was the best path to their goal.

We mapped out his numbers: If Charlie keeps getting the same number of leads he’s getting now, he’s on track to triple his revenue in 16 months. Without adding a single net new client. Just by selling a slightly different way.

Charlie was already doing a lot right. He had good coaches, and he offered personal training. He just needed a few small tweaks to positioning and pricing that he couldn’t see from inside the jar.


So Which Problem Do You Have?

If you’re stuck and you think it’s a leads problem, leads are probably masking the real issue. It’s likely effort, or it’s something you can’t see.

If it’s effort, you know what to do: your Golden Hour every morning. Establish the run, and refuse to stop doing the things you know create leads.
